
Workflow automation is often associated with replacing manual tasks, reducing paperwork or accelerating approvals. While these outcomes certainly matter, they rarely explain why some organisations achieve lasting transformation while others simply digitise existing inefficiencies.
This engagement focused on something considerably broader.
Rather than automating isolated activities, the objective was to redesign how work flowed across the organisation itself. By simplifying approval models, clarifying ownership and introducing intelligent workflow orchestration, the enterprise created business services that were faster, more consistent and better prepared for artificial intelligence without introducing unnecessary operational complexity.
Every organisation develops workflows.
Some are intentionally designed. Many simply evolve.
A new compliance requirement introduces another approval, a business acquisition brings a different operating model, local teams create practical workarounds and exceptions gradually become permanent processes. None of these decisions appears significant in isolation, yet over time they reshape the way work moves through the enterprise.
This organisation had reached precisely that point.
Core business services depended heavily on email-driven coordination, repetitive administrative activities and approval chains that had expanded over many years. Employees frequently relied on conversations rather than workflows to determine the next step, while managers spent valuable time coordinating work instead of making decisions. Similar requests followed different paths depending on the department, creating inconsistent service experiences and making governance increasingly difficult to maintain.
The organisation had no shortage of capable people.
What it lacked was a consistent operating model describing how work should flow between them.
One of the more revealing observations during the discovery workshops was that very little time was actually being spent completing work.
Instead, employees devoted a surprising amount of effort to moving work.
Requests waited for approvals that no longer added measurable value. Teams manually forwarded information between departments because systems had never been designed to communicate effectively. Operational knowledge existed inside experienced employees rather than inside the workflows themselves, meaning that similar requests often followed different paths depending on who happened to receive them.
During one of the architecture reviews, Karolis Mickus summarised the challenge in a way that fundamentally influenced the direction of the programme.
"Most organisations think workflow automation is about making processes faster. In reality, the greatest opportunity is making decisions easier. When ownership is clear and workflows reflect how the business genuinely operates, speed becomes a natural consequence rather than the objective itself."
That observation shifted the focus of the engagement.
The goal was no longer simply automating existing processes.
It was redesigning the operating model those processes represented.

Rather than beginning with automation, the engagement started by understanding how work actually travelled across the enterprise. Existing workflows were analysed to identify unnecessary approvals, duplicated decision points and activities that had survived long after the original business reason for their existence had disappeared. Business stakeholders, service owners and operational teams participated in workflow discovery sessions that focused not only on efficiency, but on the experience employees and customers were expected to have when interacting with the organisation.
Future-state services were then designed around clarity rather than historical process constraints. Approval models became risk-based instead of sequential, ownership transitioned naturally between teams, notifications became contextual rather than excessive and service-level commitments were embedded directly into workflow behaviour instead of being monitored separately. Integration orchestration ensured that information followed the service automatically, reducing the need for manual coordination between departments.
The objective was not to automate every task.
It was to create workflows intelligent enough that employees could focus on decisions instead of administration.
As the new operating model matured, the organisation experienced benefits that extended well beyond faster processing times.
Business services became more predictable because workflows executed consistently regardless of department or geography. Compliance improved naturally as governance became part of workflow execution rather than an activity performed afterwards. Operational bottlenecks became easier to identify because ownership and workflow behaviour were visible across the entire service lifecycle. Most importantly, the enterprise established a foundation capable of supporting increasingly intelligent decision-making without continuously redesigning its processes.
This is where platforms such as ServiceNow become strategically important.
Many organisations initially adopt ServiceNow to digitise approvals or modernise service management. Over time, however, the platform evolves into something considerably more valuable. It becomes the orchestration layer connecting people, systems, enterprise knowledge and artificial intelligence into a single operational model. When that happens, workflow automation ceases to be an IT initiative.
