
What is striking, however, is how consistently these explanations focus on events that occur after a transformation has already begun.
Very little attention is given to what existed before the first workshop ever took place.
After spending years working alongside enterprise organisations, we've gradually become convinced that most transformation programmes inherit their greatest challenges long before technology enters the conversation. By the time implementation partners arrive, architectures have already evolved over decades, services have accumulated countless exceptions, governance models have adapted to changing business priorities and employees have quietly developed ways of working that often bear little resemblance to officially documented processes.
Technology doesn't create this environment.
It simply enters it.
This distinction is easy to overlook because transformation programmes naturally begin with technology. Organisations prepare business cases for new platforms, evaluate implementation partners, compare vendor capabilities and establish ambitious roadmaps that promise measurable improvements over the coming months or years. From the outside, it appears as though the transformation starts with software.
In reality, software is arriving halfway through a much longer organisational story.
Every enterprise already has an operating model before a single workflow is redesigned. Decisions are already being made. Information is already moving between departments. Employees already understand which approvals genuinely matter and which ones exist primarily because they have survived years of organisational change without ever being questioned. Managers already know which reports they trust and which conversations they still need to have before committing to an important decision.
None of this appears in implementation documentation.
Yet all of it shapes the outcome.
Perhaps this explains why organisations implementing the same technology often experience dramatically different results.

It is tempting to attribute those differences to implementation quality, project governance or technical capability. While all three matter, they rarely explain the full picture. More often, the determining factor is the condition of the organisation itself. Some enterprises begin transformation with clearly defined ownership, trusted information and an operating model that has evolved deliberately over time. Others begin with fragmented knowledge, overlapping responsibilities and years of accumulated complexity that employees have quietly learned to navigate through experience rather than formal process.
Technology faithfully reflects whichever environment it enters.
During one internal discussion about enterprise transformation, Karolis Mickus described it in a way that fundamentally changed how we think about implementation projects.
"Every implementation inherits the organisation that existed before the first workshop. Technology doesn't begin with a blank sheet of paper. It inherits every decision, every compromise and every assumption the enterprise has made over the previous decade. The question isn't whether the platform is capable enough. That observation has become increasingly relevant as artificial intelligence enters the enterprise.
The first generation of digital transformation focused largely on replacing manual work with digital processes. Organisations digitised forms, introduced self-service portals and connected systems that had previously operated in isolation. Success depended on whether technology could automate activities that people once performed manually.
Artificial intelligence changes the nature of the challenge entirely.
Instead of simply executing predefined processes, intelligent systems increasingly participate in judgement, recommendation and decision support. They analyse enterprise knowledge, interpret business context and suggest actions that would once have depended entirely on human expertise. In doing so, they expose assumptions that previous technologies largely ignored.
If ownership is unclear, AI cannot determine who should make a decision.
If enterprise knowledge conflicts, AI cannot confidently recommend the correct course of action.
If governance exists only through institutional memory rather than explicit operating models, intelligent systems have nothing reliable to learn from.
What initially appears to be an AI challenge quickly becomes an organisational one.

This explains why many transformation programmes experience a subtle but important shift in focus. Teams often begin by discussing models, automation and platform capabilities, only to discover that the most valuable conversations revolve around service ownership, workflow design, governance and enterprise knowledge. The technology remains important, but it gradually becomes clear that lasting value depends less on implementing intelligence than on strengthening the environment in which intelligence is expected to operate.
Perhaps this is the defining characteristic of the next generation of digital transformation.
For many years, organisations measured maturity by the sophistication of their technology landscape. Cloud adoption, automation, platform consolidation and data analytics all became indicators of progress. Those capabilities remain important, but they are no longer sufficient on their own. The enterprises creating lasting competitive advantage are beginning to distinguish themselves in a different way. They understand themselves exceptionally well.
They know where decisions belong.
They know who owns critical services.
They trust the information flowing through their platforms.
They treat architecture as an organisational capability rather than a technical function.
Most importantly, they recognise that technology should simplify the enterprise instead of asking the enterprise to adapt endlessly to technology.
